   A real ticketing platform, early-bird pricing that rewards the believers, vendor applications with clear table pricing and load-in details, and relentless honest promotion inside the fandom's local channels. Announce dates eight to twelve months out; conventions are planned around, not stumbled into.

   Run the day on systems, then compound annually

   A written run-of-show, a volunteer crew with named roles, a safety and harassment policy posted and enforced, cash handling rules, and a debrief within a week while memories are fresh. Announce next year's date before this year's crowd goes home: the renewal moment of the entire business is the goodbye at door, and the con that returns every year becomes an institution.
