   Pick the one question the institute exists to own

   An institute that studies everything convinces no one. Name the specific field, question, or gap you are uniquely positioned to lead: a clinical population nobody centers, a method you have refined, an intersection (say, culture and mental health, or AI and clinical practice) that needs a dedicated home. The mission should be narrow enough that within a year people say your institute when they think of that question. That focus is what makes funders, partners, and the press take you seriously.

   Choose the structure that fits how you will fund it

   There are three common homes. A nonprofit (a 501c3 in the United States) is right when your revenue will be grants and donations and your mission is public benefit; it is more paperwork but it unlocks foundation and government money. A for-profit entity (an LLC or corporation) fits when your revenue is sponsored research, advisory work, and licensing, and you want to move fast and keep control.    Gather a small circle of credible people

   An institute is believable when it is not just one person. Recruit a lean advisory board or a handful of affiliated researchers and practitioners whose names add weight and whose judgment you trust, people who will lend their credibility, open doors, and keep your standards honest. You do not need employees on day one; you need a masthead of respected people who believe in the mission and a clear agreement about what each of them will and will not do.

   Line up the first funded project so it is real

   An institute becomes real the moment it does one concrete thing: a study, a report, a standard, a convening. Identify the first project you can fund and deliver, whether through a grant, a sponsoring company, a partner university, or your own advisory revenue, and use it to prove the model. That first deliverable is your proof of existence, the thing you point to when the next funder or partner asks what the institute has actually done.

   Build the funding model on more than one leg

   Durable institutes rarely live on one source. Blend the ones that fit your structure: research grants from foundations and government, sponsored or contracted research from companies who need your findings, advisory and consulting revenue from your expertise, membership or subscription from professionals who want your work, and donations if you are a nonprofit. Name your two or three primary legs, and treat fundraising and partnership development as ongoing work, not a one-time launch.

   Set governance, ethics, and standards early

   Standing comes from rigor. Decide how research decisions get made, how conflicts of interest are handled (especially when a sponsor funds work that touches their product), and, if you conduct research with human participants, how you will meet ethical review requirements, which may mean partnering with an institutional review board. Publishing your standards signals that your findings can be trusted, and trust is the entire asset an institute sells.

   Publish, convene, and let the reputation do the selling

   The institute grows by being visible and generous with its work: publish reports and findings, host a convening or a series, speak, and become the reliable source journalists and partners quote on your question. Each credible output makes the next grant, partnership, and contract easier, until the institute has its own gravity, a reputation that brings opportunities to you instead of you chasing them. That flywheel, not any single grant, is what turns a founder's nerve into a lasting institution.
